What gets bought in that first meeting with a creative or a designer is a seductive pitch, full of promises and a shot of pride that is hard to turn down. The problem is that nobody in that conversation understands the technical development or the daily operation of keeping alive a website whose only reason to exist is to sell. The project launches, everyone celebrates the new look and applauds the result, and three months later direct bookings are exactly the same or worse. That is when the spotlight falls on the marketing team’s ability to monetise a tool they never had any decision-making power over.

Designing the website of a boutique hotel or hotel chain cannot be treated as a purely creative exercise driven by “visionaries”. It is a delicate commercial decision that carries with it the technical development, the compatibility with the technology stack already running in the hotel and the profitability of the direct channel for years to come. That is precisely why the marketing department must be part of the conversation from the very first minute. Before discussing colours, typography or navigation structure with optimistic pitches, there are uncomfortable questions that need clear and realistic answers. Which CMS will be used and how much real autonomy does it leave the team, so they are not paying invoices for constant updates. Which booking engine will be integrated and how does it connect to the PMS. Who writes the copy, which photography bank will be used, and who takes ownership of the SEO strategy from day one without jeopardising the work built up to the moment of migration to the new site. Wanting a website that looks exclusive and different is not a synonym for success. It is the first misstep.

The main objective: convert, not impress

The first question any hotel director or owner should ask before starting a web project is what they want that site to do. The correct answer, almost always, is to generate direct bookings. A conversion-oriented website puts the booking engine front and centre, reduces friction throughout the purchase process, makes the direct rate visible from the homepage and builds content around the user’s journey rather than around the hotel’s internal departments. When the main objective is not clear, the website ends up being a mixture of everything that serves no concrete purpose, and the visitor notices it from the first impression and leaves.
The booking engine is not a technical detail bolted on at the end of the process. It is the most critical element of a hotel’s entire web architecture and it must be chosen carefully before anything is designed. A slow engine, with poor mobile UX or no capacity for rate personalisation, will sink conversion regardless of how well the rest of the site is designed, breaking the conversion funnel. Loading speed must be assessed, along with compatibility with the channel manager the hotel already uses, the ability to display rates with differential conditions against the OTAs, mobile adaptation and the option to configure upselling during the booking process. A good booking engine, whether integrated or external, can make the difference between a website that generates 20% of total bookings and one that generates 5%.
Nor should we forget that the website connects to the PMS, the channel manager, the metasearch platforms, the online reputation system and the analytics tools. Before choosing a web platform or a booking engine, every required integration must be mapped and verified as technically viable. A hotel that switches booking engines without confirming compatibility with its PMS can end up with an availability synchronisation problem that leads to overbooking.

Photography is not decoration, it is a sales argument

The photo of the standard double room taken with the receptionist’s phone in 2019 has no place on a website in 2026. Professional hotel photography is not an aesthetic expense. It is the main sales argument in a sector where the client buys an experience before living it. A user who cannot clearly see what they are going to get does not book. The photography project must be planned in parallel with the web project, not afterwards. It requires defining which spaces are shot, in what light, with what visual narrative and with what intended use for each image. Room photos serve a different purpose on the product page, on social media, on the Google Business Profile and on metasearch. Planning it in advance saves budget, guarantees consistency and avoids unpleasant surprises in later reviews caused by false expectations.
Turning to photography that has nothing to do with the actual product is almost always justified with the argument of projecting a sophisticated, disruptive image capable of standing out from the competition. The cost of that decision arrives later: the visitor lands on the homepage and cannot tell whether they are about to book a hotel, buy a ticket for an art gallery or subscribe to a self-help newsletter. A website that needs explaining before anyone understands what it sells has already failed before the user reaches the booking engine.

A technical approach from day one

SEO is not something applied once the website is already published. It is part of the architecture. URL structure, loading speed, the copy on every page and the content strategy are all SEO decisions taken during development, not after it. A web project that does not include an organic positioning strategy from the initial briefing will be competing against itself in the months following launch.
The key terms are highly specific: the destination, the type of accommodation, the traveller segments being targeted and the direct competitors already occupying the top positions on Google. Knowing that keyword map before writing a single line of content makes it possible to build a website that ranks from day one instead of one that gets optimised retroactively with mediocre results.
The homepage carries the greatest weight in the organic positioning of the entire project and, paradoxically, it is the page most often sacrificed in the name of design. Clean interfaces, minimalism taken to the extreme, full screens occupied by photographs that sometimes show elements bearing no relation to the hotel, not a single line of text and a sense of exclusivity that never clarifies what is being sold or to whom. Google does not interpret atmospheres. It needs text, heading hierarchy and semantic context to understand what kind of hotel it is looking at and which searches it deserves to appear in. When the homepage is born empty of content, or filled with copy unrelated to the hotel, the project starts out blind in search engines, and correcting it later means rebuilding the entire structure rather than adding a paragraph at the end.
A slow website is a website with less capacity to sell, and Google penalises slow pages in its rankings. The site’s technical performance, measured through Google’s Core Web Vitals, has to be part of the conversation from the start of the project rather than appearing as a post-launch audit. Server hosting, image weight, the number of third-party scripts loaded on each page and the architecture of the code are technical decisions with direct consequences on sales. A hotel that invests 40,000 euros in a new website and hosts it on a slow server loses a significant share of that budget from day one.
More than 60% of traffic to hotel websites comes from mobile devices, yet many hotels still run sites that on mobile are nothing more than a reduced, poorly adapted version of the desktop layout. This has a direct impact on conversion rate, because users abandon the booking process when the experience is uncomfortable. Designing for mobile first and adapting to desktop afterwards, and not the other way around, is the correct approach for any hotel web project today. The complete booking process, from the availability search through to payment, has to be fluid, fast and free of friction on a small screen. If the client only reviews the desktop version during the project demo, they are making blind decisions about 60% of their potential users.

Privacy, trust and legal compliance

The cookie notice, the privacy policy, GDPR compliance and the security badges in the payment process are not formalities. They are elements that directly affect user trust and, consequently, conversion. A user who does not feel safe during payment abandons before confirming the booking. The cookie banner has to be configured correctly so it neither invalidates analytics data nor blocks conversion tracking. The privacy policy has to be up to date and accessible. The payment process has to display visible security certifications. These are aspects that are easily resolved when planned from the start and that cause considerable headaches when left until the end.

A website is never “finished”

The most common mistake on completing a hotel web project is treating it as something “finished”. A website is a living asset that requires constant content updates, periodic performance reviews, adjustments to the SEO strategy and adaptation to changes in user behaviour. A hotel that launches a website and does not touch it again for two years is losing positioning, losing conversion and losing relevance against competitors who do keep their digital presence active. Defining before launch who will manage the website internally, how often content will be updated and which indicators will be monitored to measure performance is as important as any decision about design or technology. The best website in the sector is worth nothing if nobody at the hotel knows how to make the most of it.
None of the aspects analysed in this article is particularly complex on its own. The difficult part is having them all on the table before the project begins, while decisions can still be made, rather than six months later, when every correction means additional budget and lost time. A hotel web project decides its profitability in the weeks before design, in the conversations where it is established who decides, what gets measured and which technology will be used to operate. If marketing, reservations and someone who understands Revenue Management are not sitting at that table, the resulting website will be exactly what was asked for: a beautiful project. And a hotel does not need a beautiful website, it needs a website that sells.
